Operating cadence

Rebuilding the planning cycle at a 60-person logistics company

Budgets arrived late and were stale on arrival. We replaced the annual exercise with a rolling quarterly plan and a one-page weekly review.

The challenge

Planning lived in one spreadsheet owned by one person. Department heads received numbers they had not shaped and ignored them by March.

What we did

We ran two planning cycles side by side with the leadership team, designed the review pack with the people who would present it, and retired the old spreadsheet only after the second cycle held.

Outcome (illustrative)

Illustrative sample result: a quarterly plan the leadership team owns, a weekly review that takes forty minutes, and a handover note the finance lead now runs alone.
